100 Things, 1% Better – Insights from Rugby World Cup Winning Coach Sir Clive Woodward

When Sir Clive Woodward led England to win the Rugby World Cup in 2003, he did more than deliver one of the greatest moments in English sporting history. He changed how people thought about performance. As former England international player, he took a talented but inconsistent team to number one in the world, multiple Six Nations titles, a Grand Slam, and finally, the only men’s Rugby World Cup ever won by England.

But the more I listened to Woodward, the more I realized his story is not really a rugby story. It’s a business story. It’s about learning faster than your opposition, building cultures where people srum together over ideas, preparing for pressure before it arrives, and finding advantage in places others don’t bother to look. His philosophy was never about one winning play. It was about what he describes as “doing 100 things, 1% better.”

A coach shaped in the business world.

One of the most interesting parts of our conversation was that Woodward didn’t learn leadership initially from sport. Before coaching, he spent seventeen years in business, including time at Xerox and later running his own leasing and finance company.

Running a small business, he said, meant dealing with real pressure. Mortgages, school fees, borrowing money, managing people, giving good news and bad news, and learning how to manage upwards.

His point for business leaders is heavy hitting and uncomfortable. “Just because you’re a great salesman doesn’t mean you can be a great leader.”

I believe that when thinking about promotion of top performers into leadership, it’s worth testing whether they can coach, teach, give feedback, and improve the performance of others, and not just put points on the board themselves.

Curiosity, learning, and the power of adaptability.

If there was one theme that ran through the entire interview, it was learning. Not learning as a slogan, but learning as a attacking weapon. “The moment you stop learning, you’re going to come second,” Woodward told me. That line stayed with me because it captures the reality of business. Expertise depreciates quickly. Markets move. Technology accelerates. Business models break. What mattered yesterday may not be enough tomorrow.

Woodward believes the highest performers all share the same trait: curiosity. Whether they were rugby players or Olympic athletes, they constantly asked questions, challenging assumptions, and seek to understand their craft more deeply than everyone else. He describes this mindset with a simple phrase: have “a sponge between your ears, not a rock.” A sponge absorbs. A rock resists. A sponge listens, adapts, questions, and grows. A rock defends what it already knows.

This is where curiosity becomes a leadership capability, not simply a personal trait. Woodward would repeatedly ask his players, “What do you think?” That simple question transforms people from passive executors into active contributors. It creates ownership, encourages new ideas, and builds a culture where learning accelerates sustained success.

One of Woodward's favourite quotes captures this mindset perfectly: “I never lose. I either win or I learn.” And the evidence backs this up. The University of Waterloo Work-Learn Institute found that individuals with lifelong learning mindsets receive higher supervisor-rated performance scores and achieve more promotions. For companies, the same is true. HR Drive found that only 17% of initially top-performing companies maintained their competitive advantage over a five-year period, with the survivors distinguished by learning, reinvention and adaptability.

For leaders, I think this changes the talent question. The most important question is no longer, “What does this person know?” It’s, “How fast can this person learn?” In a world of constant change, adaptability is not a soft skill. It’s a hard leadership discipline and one of the clearest predictors of sustained success.

The small things are not small.

How often do we ignore the little things because they seem too small to matter? Woodward became known for marginal gains, but the origin of that thinking came from a surprisingly human place: a dentist in Australia named Paddy Lund. Lund transformed his dental practice by focusing on what he called critical non-essentials: the coffee, the waiting room, the greeting, and the experience around the service, not just the service itself.

Woodward took that idea into rugby: the shirts, the changing rooms, the preparation routines, and all the small details that shaped how the team felt and performed. He was clear that, “We didn’t win the World Cup because we had tight-fitting rugby shirts, but we won because we had great courage, and great players.” But that is precisely the point. The critical non-essentials matter because they all add up, and because, as Woodward explains, they are “the things you can actually improve quite simply and easily.”

In business transformation, we often chase the massive initiative, the big system, the new operating model, the sweeping change program. Yet perspectives cited in Management Today reinforces the importance of incremental wins in creating lasting transformation.

How to think when pressure hits.

Another powerful idea Woodward shared was TCUP: Thinking Correctly Under Pressure. The core insight is that pressure is best handled before it arrives. If you encounter a high-pressure situation for the first time in the moment, your chances of making a good decision fall dramatically. That is why Woodward’s question in training was always, “If that was to happen, what would we actually do?” Preparation created clarity before chaos. As he put it, “The best performers don’t react to pressure. They prepare for it. Nothing happened in that World Cup final that I hadn’t already thought through.”

I think that matters enormously in business. Crises rarely arrive with perfect data, clean options, or unlimited time. Leaders are almost always being asked to make judgment calls with incomplete information, and that is where preparation matters. The goal is not to wait until every fact is known; it is to make the best call with what you know, apply something close to the 70% rule, and then stay flexible enough to adapt as new facts emerge.

The best leaders are not those who never feel pressure. They are the ones who have rehearsed pressure before it becomes real.

Enjoyment is not the opposite of performance.

I also asked Woodward about team happiness and achieving winning results. I’ve found that many leaders still see enjoyment as a reward for results. Woodward disagreed, and was careful to point out that this is not about making work superficial or easy. It’s about people enjoying the work, enjoying the people around them, contributing ideas, and feeling part of something successful. “If people enjoy coming to work, they’re going to do a good job for you,” he said.

Oxford University’s Saïd Business School found that happy workers are 13% more productive.  That should make every leader pause. Engagement is not a nice to have. It’s part of how performance happens.

I would ask your team one simple question: What is one thing making it harder than it needs to be to do great work? Then fix one of the answers quickly.

Staying on the front foot.

What I took away from one of the rugby’s master coaches is that elite performance is deeply human. Yes, technology matters. Data matters. Preparation matters. Strategy matters. But at the heart of lasting results are people who are curious enough to learn, humble enough to listen, brave enough to challenge, disciplined enough to prepare, and committed enough to build standards together.

Perhaps the most powerful lesson from Woodward is also the simplest. Championship teams are not made by slogans, hierarchy, or talent alone. They are made by great individuals who never stop learning and making 100 things 1% better.
